The rise of AI isn't just another tech trend; it's a fundamental shift in how we work, create, and innovate. But how do we move beyond just dabbling with AI tools to truly harnessing their transformative power?
I’ve been working with teams across industries from legacy industries to agile tech savvy solopreneurs all looking to adopt AI into their workflows across a spectrum of classical JTBDs. In my experience, I’ve come across varying levels of AI sophistication from never used Chat GPT to migrating n8n automations into Vertex AI and Lambda instances.
Based on these observations, I’ve decided to document my findings into the AI Maturity Model you see. I believe folks can use it to self-assess the current stage of their journey and anticipate what might come next.
This is not a one-size-fits-all or a one-size-fits-most, but rather my attempt to document my observations and share those with others that might find it helpful. In fact, I am quite sure that some very technical folks skip this entirely and go straight to Hugging Face and start building on day 1, but if you’re just looking to get started and map out your journey (as most are) this might be helpful for you.
Let's break down the journey that I have seen others take (including me):
Stage 1: Playful Experiments (Be silly and do something fun!)
For Teams: This is where the magic begins! It's about getting hands-on, experimenting with base models, and understanding the fundamentals of prompting. It's a low-risk way to spark curiosity and identify initial use cases within the team.
For Freelancers: Essential for staying ahead! This stage is about exploring how AI can augment your current services, boost creativity, and improve efficiency in your solo operations.
Stage 2: Prompting & Applications
For Teams: Learning how to "prompt engineer" in partnership with a model is crucial. This stage focuses on applying Reinforcement Learning from Human Feedback (RLHF) to refine outputs and tailor AI to specific tasks (Jobs To Be Done - JTBDs).
For Freelancers: Mastering prompt engineering here means delivering higher quality work, faster. It's about learning to communicate effectively with AI to get the precise results your clients need.
Stage 3: Building Agents
For Teams: This is where specialized AI emerges. Teams begin training micro-agents for narrow JTBDs, sharing these AI services, and refining them. Building a Digital Twin or Proof-of-Concept (PoC) agents can demonstrate tangible value.
For Freelancers: Think of this as developing your own AI-powered toolkit. You can create "micro-agents" or sophisticated workflows to automate repetitive tasks, offer specialized AI-driven services, and scale your offerings.
Stage 4: AI Teammates
For Teams: AI evolves into a true collaborator. Agents become team members and copilots, assisting with complex work functions and achieving high accuracy (the model suggests evaluations pass at >90%!). This frees up human team members for higher-level strategic thinking.
For Freelancers: While you might not have a "team" in the traditional sense, you can build systems where AI agents act as your virtual assistants, managing different facets of your business or project pipeline with increasing autonomy and reliability.
Stage 5: Automated Agentic Systems
For Teams: The pinnacle of AI integration. Chaining agents to perform work on your behalf, with multi-agent systems functioning autonomously or by trigger. This unlocks significant efficiencies and capabilities, allowing teams to tackle previously insurmountable challenges.
For Freelancers: This stage represents building a highly efficient, AI-powered freelance operation. Imagine automated workflows that handle client onboarding, project management tasks, or even initial content generation, allowing you to focus on the most strategic and creative aspects of your work.
Why is this model helpful?
For professional teams, it creates a safe space for play, helps conceptualize a roadmap for aligning with company goals and managing adoption expectations – thus enabling team members to leverage AI for their specific roles and fostering the development of deep, confidently applied AI skills. It ensures that AI adoption is fun, strategic, scalable, and drives real business value.
For freelancers, this model offers a self-assessment and then a pathway to not just survive but thrive in an AI-driven market. It’s about identifying your current state to allow you to begin enhancing your skills, differentiating your services, boosting productivity, and ultimately, future-proofing your career by becoming an AI-native professional.
No matter where you are on your AI journey, understanding these stages can help demystify the journey, identify your next steps, and begin to unlock the incredible potential of artificial intelligence.
Where do you and your team currently stand on this AI Maturity Model? What are your next steps?
